3D Thinking™: Depth, Distance, Determination | James D. Feldman

3D Thinking™ is a problem-solving framework built on three dimensions: Depth, Distance, and Determination. It rejects the advice to think outside the box. The problem lives inside the box. Step outside it and you lose sight of what you are actually solving.

James D. Feldman, CSP developed 3D Thinking™ over four decades of work with Toyota, Hyatt, Marriott, Microsoft, McDonald’s, and Coca-Cola. It drives his keynotes, his workshops, and his AI advisory practice.

The Three Dimensions

1. Depth — Go further into the problem, not around it

Most teams solve the symptom. Depth means naming the actual constraint. What breaks if nothing changes? Who pays for it? Depth turns a vague complaint into a problem you can act on.

2. Distance — Change your vantage point without leaving the box

Distance is perspective, not escape. Look at the same constraint through a customer’s eyes, a competitor’s, a frontline employee’s. The box stays the same. What you see inside it changes.

3. Determination — Decide, then move

Ideas are cheap. Organizations generate them constantly and execute almost none. Determination is the dimension that separates a workshop from a result: pick the move, assign the owner, set the date.

Why “Inside the Box”

“Think outside the box” became a slogan because it sounds like permission. It is actually an evasion. Outside the box you cannot assess the real issue, its components, or how it might be reconfigured. Inside the box you can.

The box is your constraint set: your budget, your people, your timeline, your market. Innovation happens when you rearrange what is already in there — not when you pretend the walls do not exist.

The Boxcar

The framework started with a railroad boxcar of spaghetti sauce.

James bought it as a law student. It seemed like a good idea at the time — most business concepts do. Then the boxcar arrived, and he had to move the contents. Looking inside that literal box produced a 12x return and a career’s worth of thinking.

The lesson held: the opportunity was never outside. It was in the container he already owned.

3D Thinking™ and AI

AI changed the tooling. It did not change the discipline.

Teams now generate output faster than they can evaluate it. That is a Depth problem wearing a technology costume. 3D Thinking™ applies directly:

  • Depth — Name the business outcome before you name the tool. Most AI pilots fail because nobody defined what winning looks like.
  • Distance — Ask what the workflow looks like to the person who will actually use it at 7am on a Tuesday.
  • Determination — Ship one workflow to production. One beats twelve pilots.

James calls the operating principle AI Sauce™: a little enhances everything, too much ruins the dish. The frameworks that govern good AI adoption are the same ones that governed good decisions before it.

Where 3D Thinking™ Gets Used

  • Keynotes — Conference mainstage sessions for associations, hospitality, tourism, and MICE audiences
  • Workshops — Working sessions where teams run their own constraint through all three dimensions
  • Advisory — Applied directly to AI adoption decisions, one workflow at a time

Frequently Asked Questions

What does 3D Thinking™ stand for?

Depth, Distance, and Determination. Depth defines the real constraint. Distance shifts the vantage point. Determination forces a decision and an owner.

How is 3D Thinking™ different from design thinking?

Design thinking starts with the user and iterates toward a solution. 3D Thinking™ starts with the constraint you already have and reconfigures what is inside it. It assumes you will not get new budget, new headcount, or more time — because usually you will not.

Who created 3D Thinking™?

James D. Feldman, CSP, CITE, CPIM, CPT, PCS. He is a Virtual Speakers Hall of Fame inductee, CEO of the International Platform Association, and the author of Shift Happens! Reinvent Yourself Using 3D Thinking™.

Can 3D Thinking™ apply to AI adoption?

Yes. It is the framework behind his current AI advisory work. Depth defines the outcome, Distance tests the workflow against reality, Determination ships one thing instead of piloting ten.
